The problem

An operations team at a mid-size company was running day-to-day work across a CRM, email platform, project tracker, accounting software, and multiple spreadsheets. Data was copied manually between systems — leads updated in one place but not another, invoice status tracked in a spreadsheet nobody trusted, and handoffs between sales and operations lost in email threads. Zapier costs were climbing, workflows broke silently, and nobody owned maintenance after the person who built the Zaps left.

What we built

We deployed a self-hosted n8n instance, migrated critical workflows from brittle integrations, and built 40+ automated pipelines covering lead sync, invoice status updates, notification routing, and reporting. Every workflow has error handling, logging, and an owner. The ops team got runbooks and training so they could adjust flows without calling a developer for every change.

Analysis

The hours saved are real, but the durable value is reliability and ownership. The previous setup failed silently and had no maintainer once the original builder left; we replaced brittle, opaque Zaps with self-hosted n8n where every critical workflow has error triggers, Slack alerts, and retry logic — so failures surface instead of quietly corrupting data. Moving off per-task SaaS pricing also flattened a climbing automation bill. Runbooks and training mean the ops team adjusts flows themselves, so the system keeps paying off without a developer on call.
